Workflow automation: how to structure execution on a scale

Table of Contents

Workflow automation has ceased to be a one-off efficiency project and has become an integral part of the execution agenda of strategy in medium and large companies. The senior manager’s question is no longer whether to automate, but where, in what order and under what governance.

The McKinsey research on the state of AI in 2025 It shows why order matters: about 6% of the organizations attribute 5% or more of their EBIT to the use of AI, and this group stands out for redesigning workflows.

In this article, we will understand what automation is and how to implement it in practice within the corporate agenda.

What is flow automation and why does it support the execution of the strategy?

Workflow automation is the digital orchestration of a complete sequence of activities, decisions, responsibilities, and controls, from end to end. Unlike the automation of isolated tasks, it redesigns the workflow between areas with explicit rules, traceability, and indicators associated with each step.

In the work The Execution Premium, Kaplan and Norton argue that the strategy only yields results when a closed-loop management system connects planning with operations. The automated flow is the link: the direction set by the board of directors reaches the routine with the same fidelity.

Actio’s Implementation plan of the strategy it translates initiatives into indicators and rituals, and the Balanced Scorecard organizes the performance perspectives that the flows must support.

What is the difference between process automation and flow automation?

Process automation replaces manual steps in a specific activity, such as a registration or reconciliation. Meanwhile, workflow automation orchestrates the entire sequence between areas, including approvals, exceptions, and controls. In practice, one depends on the other, but only the latter changes performance from end to end.

For those evaluating the automation of business processes as a portfolio, the table below helps to position each initiative and its main risk.

Level Scope Example Main risk
Task An isolated activity Automatic reading of tax invoices Local gain has no effect on the result
Process Activity with defined start and end Financial reconciliation Lack of standard among units
Flow Sequence between areas, decisions, and controls From the purchase requisition to the payment Governance complexity and exceptions

The hierarchy that organizes these levels is detailed in process architecture, This is the starting point for deciding what to automate first.

How to prioritize the flows that deserve to be automated?

Prioritize flows with high volume, high variability of execution, relevant regulatory risk, and direct connection to strategic indicators. Misunderstood or undefined flows must be mapped and standardized first. Automating an inefficient flow only accelerates waste and amplifies the impact of failures.

The study Where’s the Value in AI?, by BCG (2024), With more than a thousand companies, the report revealed that 74% still do not demonstrate tangible value with AI. According to the consultancy, the factors of scale are mainly people and processes, such as change management and optimizing workflows.

An objective prioritization criterion combines five dimensions:

  • Volume and recurrence: the greater the repetition, the greater the return of standardization;
  • Variability: differences in execution between teams indicate a loss of margin;
  • Risk exposure and compliance: Audible flows require a complete track;
  • Strategic adhesion: direct link to corporate goals and KPIs;
  • Documentary maturity: the existence of formal and updated procedures.

Why is POP the basis of any automated flow?

Actio’s Standard Operating Procedure (POP) defines how each step should be executed, by whom and with what quality parameters. Without this standard, automation only digitizes ambiguity.

With it, the flow gains auditable and traceable rules, clear responsibilities, controlled versions, and comparable indicators between units.

The digitization of processes completes the cycle by removing the procedure from the PDF and moving it to the flow.

In general, the four elements of a POP for automation are:

  • Current version and history of revisions: the tip only performs what has been approved;
  • RACI Matrix: clarity about who is executing, approving, consulted and informed;
  • Associated indicators: cycle time, error rate and unit cost;
  • Normative adherence: alignment with reference standards such as ISO 9001.

What criteria should be evaluated in business automation tools?

Evaluate business automation tools for integration with legacy systems, version control, audit trail, access security, exception management, and the ability to connect the flow to strategic indicators. Adherence to corporate governance matters more than the number of isolated features offered.

Criterion Validation question Expected evidence
Integration Is it connected to ERP, email, and corporate repositories? Open API and native connectors
Governance Is there any formal vetting and approval? Auditable review history
Audibility Is the execution traceable by step? Executive logs and dashboards
Strategic adhesion Is the flow linked to KPIs? Indicators linked to goals
Management of exceptions Are deviations treated in real time? Alerts and action plans

Risk management is crucial in automation projects For large companies, these criteria prevent the proliferation of isolated solutions.

What risks threaten the automation of workflows in large companies?

The main risks are automating processes without a defined standard, the absence of a person responsible for the results, insufficient controls, and inflated expectations regarding the technology.

These factors explain why projects progress in pilots but lose momentum when they reach real operation, with exceptions and multiple areas.

The Gartner predicts More than 40% of the AI agent projects will be canceled by the end of 2027 due to increasing costs, unclear business value, or inadequate risk controls. The warning applies to any automation initiative: without a defined scope and a performance metric, the pilot won’t scale.

The most effective mitigations are simple and disciplined:

  • Standard before the flow: POP reviewed and approved before any automation;
  • Defined owner: the nominal responsible for each flow and its indicators;
  • Value metric: financial or operational target agreed upon before the start.

How to implement workflow automation in four phases?

Implement in four phases: diagnosis and prioritization of critical flows, standardization through POPs with defined responsible parties, automation through integration with existing systems, and continuous monitoring with indicators.

The sequence reduces rework, protects governance, and allows for expanding the scope as results emerge. It works as follows:

Phase Main delivery Indicator of success
1. Diagnosis and prioritization Inventory of flows and priority matrix % mapped critical flows
2. Standardization Revised, updated and responsible POPs % of the current and approved POPs
3. Automation and integration Flows with rules, alerts, and an audit trail Cycle time and error rate
4. Monitoring and improvement Dashboards and management rituals Discrepancies treated within the deadline

How does Actio POP Management support the automation of workflows?

The Actio Standard Operating Procedures Management (POP) centralizes all the company’s procedures in a single environment, with version control, approval workflows, dashboards, and execution tracking. Thus, automation is based on approved standards and connected to the indicators of the corporate strategy.

In practice, the solution is based on four fronts:

  • Centralization and controlled versioning: the entire company follows the most recent approved procedure;
  • Monitoring and audibility: Executive dashboards signal deviations before they affect the results;
  • Strategy Deployment cutting-edge procedures linked to objectives and indicators defined by the board;
  • Reduction of operating costs: less human error and faster training of new teams.

The platform also integrates with Microsoft 365 and corporate systems through integrations via API.

This means that workflow automation generates value when it is based on prioritized, standardized, and monitored workflows, rather than on tools chosen in isolation.

The evidence from McKinsey, BCG and Gartner converges: the gain lies in the redesign of work and in governance, not in technology alone.
